Re-Pricing a Dead SKU Into a $12k/Month Winner

A $9 product stuck at a $19 price nobody wanted — until we fixed the positioning and turned it into a $12k/month line.

We had a $9 SKU sitting at a $19 price that nobody bought. Instead of killing it, we ran the pricing math properly — and it became a $12k/month line.

The diagnosis

At $19 the product looked cheap next to competitors and the perceived value was wrong. Our contribution margin was fine; the positioning was the problem.

Price is a signal before it's a number. We were signaling "discount" on a product that deserved "premium."

What we changed

We rebuilt the listing around outcomes, added a 3-tier bundle, and moved the hero price to $34 with a $29 "most popular" option. Same product, different frame.

The result

  • AOV up 41% on the SKU.
  • Refund rate flat — value matched price.
  • $0 to ~$12k/month within two ad cycles.

The lesson: a "dead" product is often just a mispriced one.
